Our client IT has launched a strategic initiative to strengthen its public cloud landscape amid growing geopolitical uncertainty. Key priorities are data and operational sovereignty and reduction of vendor lock-in.
Currently, the Azure-based virtual private cloud creates strong dependency on a single hyperscaler. The client seeks to balance mono-cloud benefits with greater independence and resilience. This engagement will identify architectural improvements needed to achieve that goal.

The study has two main areas:

  1. System availability: how to enhance resilience through multi-region, multi-cloud, or sovereign provider options, assess on-premises fallback potential, and define whether a single or workload-specific approach is best.

  2. Data sovereignty: redefine the backup strategy to ensure future-proof, cost-effective, and EU-compliant short- and long-term backups, fully independent from non-EU providers.

The objective is to:

  • Define policies (frequency, full/incremental, workload-aligned) to realize this sovereign backup and at the same time ensure cost-effective short-term backup.

  • Evaluate alternatives: native European providers, managed services, or on-premises solutions.

  • Determine whether one-size-fits-all is feasible or if alternatives are required per landing zone and workload.

  • Define how the current on-premises implementation must evolve in this context.

We expect the following deliverables:

  • Assessment Report – documenting current state, risks, and gap analysis.

  • Target Architecture – including conceptual and logical architecture diagrams.

  • Capability Model – with recommendations for capabilities per landing zone.

  • Phased 5-Year Roadmap – including milestones, dependencies, and indicative costs.

  • Final Presentation – executive-level presentation of findings and recommendations.

And for a successful outcome we expect:

  • A clear, actionable strategy covering multi-region, multi-cloud, sovereign provider, on-premises fallback, and sovereign backup.

  • Alignment with business, IT, and security priorities.

  • A future-proof design balancing multi-cloud, sovereign, and on-premises needs, enabling hyperscaler exit when required.

  • Sovereign backup ensuring full data sovereignty.

  • A realistic five-year roadmap, including legacy decommissioning.

  • Decision support to guide IT management and architects in investment and vendor choices.

You support both architects through research, stakeholder input, benchmarking, and knowledge base management, working under the Senior Enterprise Architect and the Solution Architect.

Key responsibilities:

  • Assist with documentation of the current state assessment, gap analysis and target state.

  • Research sovereign cloud providers, multi-cloud capabilities, and sovereign backup vendors; compile comparison matrices.

  • Support preparation of reference architectures and diagrams.

  • Draft and format reports, roadmap documentation, and presentation slides.

  • Track dependencies, decision points, risks, and maintain the shared knowledge base.
